Plan · search, new families, schools, attendance, AI employee

Atlanta already trusts you. The path to a first class is broken.

You have five floors running at about 10% of capacity, ads that didn't pay off, ten months spent on a school approval that hasn't produced replies, and a paper roster. I went through your website, your Google and social profiles, public school-district rules, 14 Atlanta competitor studios and published industry data. The main finding: your reputation is the strongest in your category in metro Atlanta, but families who find you hit an old web address, a slow page, no timetable and a form with no follow-up. This plan fixes that path first, then adds families through search, referrals, events, homeschool groups and schools, and gives you an AI employee that handles the follow-ups in Telegram while you approve every message.

201

What I saw

Public sources, read 5-6 October 2026: your website (all 31 pages), Google, Apple and Bing listings, YouTube, Instagram, Facebook, TikTok, Georgia school-district pages, competitor sites and published studies. Your own numbers (enrollment, revenue, ad results) I don't have yet.

What already works

  • 4.8 stars from 201 Google reviews and 1,135 photos. Next in the category: Academy Ballroom 186, PASOFino 176.
  • Perplexity, an AI search engine, already names Volga first for "best ballroom dance studio for kids in Atlanta".
  • 421K YouTube subscribers, 26K on Instagram, 50.6K on Facebook. Your Shorts reach 27-32K views.
  • A real venue: five floors, and outside dance groups (salsa, swing) already run evening classes and events in the building.
  • Founded in 2007 (in Atlanta since 2014), 9 instructors, a competitive team, a youth nonprofit and partner programs on site.
  • A Fulton County Schools contractor badge valid until 09/2028 (from your Instagram post of 10 September).

Where families slip away

  • Google, Bing and Apple Maps send people to vcdcatlanta.com, which reaches your site only after two redirects. Apple lists you as "Volga Child Development Center" and the listing is unclaimed.
  • Google says you open at 8 AM, the site says 9 AM.
  • Mobile speed score 26 of 100 on the homepage and 9 of 100 on the kids group-classes page.
  • The schedule page lists events but no classes. A parent can't see what runs on Tuesday at 5.
  • Page titles like "Classes" and "Team" with no city. You rank about #14 for "ballroom dance classes Atlanta" and don't appear for "kids dance classes Doraville", "kids ballet Dunwoody" or "summer camp Doraville".
  • One trial form, no Google Analytics, no Search Console, no ad pixel, no follow-up software. Nobody can tell which ad or post brought a family.
  • Big audiences, low local engagement: Facebook posts get 0-3 reactions, the page category is "Artist", TikTok is silent since March.

Competitors with fewer reviews run booking, autopay and automatic follow-up: Academy Ballroom and Dancing Like A Star on Mindbody, EIM and Elite on Jackrabbit. Published research says speed decides: the odds of reaching a lead drop about 100 times between 5 and 30 minutes (MIT / InsideSales), and the average business answers a web lead in 42 hours (Harvard Business Review, 2,241 companies). My working theory on the ads: they bought clicks into this leak. I'll confirm once I see your ad account.

Your goals and my answer

What you wantPhaseWhat I do
Be found on Google and in AI answersPhase 1Fix listings, hours, titles, structured data and tracking in week 1. Timetable, FAQ, faster pages, then program and neighborhood pages.
More families in empty classesPhase 1-3Every trial request answered in minutes, reviews and referrals on autopilot, then events, homeschool groups, rentals and ads only once follow-up works.
Work with Georgia schoolsPhase 3Official district pipelines (DeKalb and Fulton), PTA and parent introductions, a one-page school offer tied to state standards, and a tracker for every school.
Attendance and one-tap follow-up on absencesPhase 2Instructors tap attendance on a phone. An absence sends you a Telegram card with the parent's number to call and a ready text in English or Russian.
Track referrals and thank the familiesPhase 2"Who referred you?" on every form, a referral report, and a thank-you draft and gift reminder the day a referred family enrolls.
Systems that hold up when it gets busyPhase 3Score your manual against a standard rubric, fill the gaps across 16 studio areas, and set up a weekly numbers digest.
BookkeepingLaterNot my trade. I prepare the setup, the question list and the records, and a bookkeeper and your CPA do the books.
An AI assistantPhase 2A private AI employee in Telegram that drafts, reminds and reports. You approve every message to a parent.

1. Search and AI answers

Your Google profile is your best asset, and it's sending people to the wrong address. These are the fixes in order. The first eleven take about a day and a half.

WhenWhatWhy
Week 1Point Google, Bing and Apple at volgadanceacademy.com; claim the Apple listing and rename it; one set of true hours everywhere; redirect 5 dead old-site links; site map link to your Google listingOne name, one address, one set of hours is what Google and AI engines trust
Week 1New titles and descriptions on ~12 pages (program + kids + Doraville/Atlanta); business structured data; Search Console + Google Analytics + a conversion on the trial form; clean phone/address format; typo and age-range fixesToday nothing is measured and no page says what and where
Days 10-30Compress images (about 13 MB saving on the homepage); a real weekly timetable as text; a 10-15 question parent FAQ; image descriptions; owner replies to reviews that name the program; review asks for Yelp and FacebookSpeed on phones, and answers to the questions parents ask AI
Days 30-90Program pages (kids competitive ballroom, ballet, acrobatics, summer camp, Russian-speaking program, wedding dance) and area pages (Doraville, Chamblee, Dunwoody, Brookhaven); get listed in local "best kids classes" roundups; monthly ranking checkYou are absent from 6 of 8 buyer searches I checked

About Open SEO: it's a free, open-source tool for tracking rankings and keywords, paid by usage through a data provider (about $10 a month at your size). It measures; it doesn't fix. I set it up in Phase 2 so your AI employee can send a monthly ranking report. Everything above is done on Tilda, your current site builder; no rebuild needed.

2. More families

Ads come last on purpose. The table shows why: with the same $1,000 a month, the result swings from about 1 to about 15 enrollments, and almost all of that swing is how fast and how well a request is handled, not the ad itself.

The first 90 days, in order

Answer in minutes
Instant text and email with a booking link, a call alert to your phone, 3 follow-ups, a reminder before the trial.
Reviews + referrals
Ask after the trial and after 30 days. 74% of consumers weigh only reviews from the last 3 months (BrightLocal 2026).
Local Google ads
Local Services Ads ("Dance instructor" is an eligible category) plus a tight-radius search campaign, $500-1,000 a month, only after step 1 works.
A monthly kids event
Parents' night out (local price $15-47) or a party package, listed on free family calendars. Every guest captured.
Homeschool daytime
89,000+ homeschooled students in Georgia, and your floors are empty during the day. Target: 2-3 co-op partners for January.
Community partners
Cross-promotion with Erudite, Nature & Kids & Crafts and Russian-speaking schools, plus a Spanish trial page (Doraville is 46% Hispanic).
Rent the empty hours
Peerspace and Giggster listings (they take 19-20%) and direct offers to the groups already renting your floors.
Make YouTube local
Channel link to the trial page, "Atlanta" in Short titles, a pinned comment about classes. Facebook category from "Artist" to "Dance school".

3. Georgia schools

Your badge (as I read your post) is from Fulton County Schools. It proves a background check; it doesn't buy a time slot. And the eight schools within two miles of you are all in DeKalb, which has its own process. That's the most likely reason emails go unanswered, along with timing and the fact that DeKalb asks vendors not to make sales calls without an appointment.

What we do instead of cold email

Official pipelines (weeks 0-4)

  • DeKalb: Partnerships Interest Form (2-week review), vendor registration in Tyler Portico, DeKalb background check.
  • Insurance certificate with $1M general liability (DeKalb's requirement for facility use).
  • Fulton: apply to the after-school enrichment vendor list (RFQ 143-23). Dance vendors on it today: EIM and iShine.
  • Ask your badge sponsor for a first pilot and a reference letter.

Warm doors (weeks 1-10)

  • Ask current families which schools their children attend. 3-5 PTA-connected parents introduce you to their cultural arts chair.
  • Free 30-minute Reflections choreography workshop. This year's theme is "What My Culture Means to Me", and school deadlines fall in October.
  • Then the principal: a demo PE class tied to Georgia standards (Dance ESD3.CR.1, PR.1, PR.2, PR.4, CN.1, CN.2; PE3.1g, 2b, 2c).
  • First targets: Doraville United, Pleasantdale, Oakcliff and Evansdale elementary schools, all in your ZIP code.

I build the kit: a one-page school offer with your proof (badge, insurance, years since 2007, references), a standards crosswalk, a PTA kit, a 6-slide residency deck, a script parents can forward, and a /schools page on your site. Your AI employee tracks every school, contact and next step and reminds you when to follow up.

90-day targets: 4 of 4 official pipelines done, 8+ parent introductions, 6 PTA conversations, 3 demos, 2 paid bookings, 2 spring residency proposals.

4. Attendance with one-tap follow-up

I recommend buying proven studio software rather than building it: Jackrabbit Class, used by EIM and Elite in Atlanta, from $49 a month. It's the one platform where every piece of this flow is documented: phone attendance for staff, an absence trigger, lead tracking and a referral field. The AI employee adds what Jackrabbit doesn't do well: instant cards to your phone and replies that come back to you instead of an email inbox.

Instructor taps "All Present" on a phone, flips the missing child to Absent.
Jackrabbit records the absence and passes it on within about 2 minutes.
The AI employee finds the parent, language and consent, and checks it's between 9am and 8pm.
You get a Telegram card: "Masha V. absent, Junior Ballroom 5:00. 2nd miss in 3 weeks." Tap the number to call.
Or tap Send, Edit or Skip on a ready text in English or Russian.
The text goes from the studio's own registered number, not your personal phone.
The parent's reply comes back to you in Telegram, with a make-up class offer. STOP is honored automatically.
A second miss flags the student "at risk" for your weekly call list.

Rules we follow: parents tick two separate boxes at enrollment, one for class updates and one for promotions; texts only 9am-8pm Eastern; the studio number is registered with US carriers (10DLC, takes 7-10 business days). Before you buy, we test on a Jackrabbit demo that a staff-marked absence really fires the trigger. If it doesn't, the instructor sends a one-line Telegram message instead and the rest works the same. Jackrabbit also gives you autopay, so you can stop chasing Venmo and Zelle.

5. Referrals and thank-you gifts

How it works

  • Every trial and enrollment form asks "Who referred you?" Jackrabbit has a referral field and a source report.
  • The day a referred family enrolls, you get a card: who referred them, a thank-you draft, a reminder to send the gift.
  • Every quarter: a top-referrers list for a personal thank-you.

What you decide

  • The reward: a free class, a gift card or a studio gift. One written rule so every family gets the same.
  • No separate referral software needed. Those tools cost $35-250+ a month and add nothing at your size.
  • Reviews are asked for, never rewarded. Google doesn't allow incentives.

6. Systems for a busy studio

Send me your manual and I'll score it on eight criteria (who owns each task, what triggers it, step order, templates, measurable standards, version, training) and show you exactly what's missing. Then we fill the gaps across 16 areas a studio needs to run without you in every room:

FamiliesLeads and trials · Enrollment and welcome · Retention · Complaints
ClassesSchedule and capacity · Attendance · Private lessons · Competition travel and consent
SafetyStaff hiring and background checks · Incident reports · Opening and closing · Summer camp
MoneyBilling and late fees · Venue rentals
GrowthSocial media rhythm · Weekly numbers dashboard
You sign offI draft in a standard format; you approve each one; staff sign that they've read it.
One thing to check before selling 2027 camp spots: the camp is for ages 3-13, 9 to 3, and I couldn't find a state childcare license or exemption at your address in Georgia's public DECAL records. Exemption rules differ for children under 5. A call to DECAL's Exemptions Unit (770-293-5977) settles it. I'll prepare the questions; DECAL gives the answer.

7. Bookkeeping, later

Not part of this project, but here is what I'd line up so it's easy when you're ready: one business account for all tuition payments, QuickBooks Online ($38 a month), and a question list for your CPA: prepaid tuition timing, Georgia sales tax on event tickets, coach contracts, and a simple log of anything that moves between the studio and the nonprofit. The AI employee can sort receipts and remind about unpaid invoices. It never moves money and never decides tax questions.
